Activ O₂
Activ O₂ is a South African skincare brand built on Activated Oxygen Technology, organized into three Corrective Systems (Spotless, Brighten, and Ageless), with Urban Defence SPF 50 as the shared final step of every morning routine. Its marketing was split across two agencies and a freelance designer, with strategy and creative direction absorbed by the leadership team. The brief for August to December 2026: bring it under one accountable lead, rebuild the content bank, and sequence every channel backwards from Black Friday.
A system first, then the numbers.
Two agencies and a freelance designer consolidated under one creative lead, phased so nothing went dark
Content shoot directed and produced: seven cast, four ranges, one location, banked for evergreen, Black Friday, and festive
Email campaigns built and sent in September, against a contracted eight: 140,427 emails
Pinterest planned from zero: four boards, five launch templates, and a twelve-pin first batch, then eight pins a month
Revenue per send, automated flows against campaigns, September 2026. The number that set the CRM priority
Of email-attributed revenue earned by flows, on 2.8% of send volume
Open rate on the first segmented send against whole-list sends, with delivery failures down from 2.0% to 1.4%
Email-attributed revenue, September against August, the strongest month since May
Attention bought, retention switched off.
The audit came first: analytics, email, social, the live site, the governed brand documents, and six local competitors. Every finding carried one of five confidence markers, so the room could tell proof from inference at a glance.
The picture was consistent. Roughly three quarters of site traffic was paid. Email automations were earning more than ten times the revenue per send of campaigns, yet nine built flows sat switched off. The content library was thin and under-used, and no single person owned strategy, creative, and the calendar.
Nothing in the diagnosis called for new capability. It called for one owner and a sequence.
One engine, phased against Black Friday.
The proposal replaced a fragmented supplier set with one integrated team: strategy, creative direction, and copy from me, a specialist across organic, CRM, and paid, and a dedicated designer. Low-leverage retainers were released, and that spend was redirected into owned channels: Pinterest, blog, reels, and lifecycle email.
Audit before action
A full omni-channel audit, with a confidence marker on every finding, before a single asset was briefed.
Brief backwards from November
One shoot day was briefed to cover evergreen, Black Friday, and festive, so peak-season assets were banked in August.
Claims before creative
Every product, ingredient, and efficacy line clears the brand's governed claim rules and director sign-off before it reaches design. No percentage ships without its participant count.

- Promotional architecture and discount taper

Working inside a governed brand.
Activ O₂ arrived with a documented brand system: two brand colors, one color for each Corrective System, a strict type hierarchy, and the rule that color is navigation, never decoration.
The job was not to redesign it. It was to apply it consistently on every surface, and to flag where live assets had drifted from it.

One space, many looks.
A single shoot day in Cape Town with seven cast and four ranges, run from a production deck built scene by scene: setting, placement, dispense, action, application, macro. The brief covered evergreen, Black Friday, and festive in one session, so the brand owns a channel-ready asset bank instead of renting a monthly content drip.

One shoot, every surface.
Feed, Stories, Pinterest, email, and blog, each built from the same asset bank, the same brand system, and the same claim rules, so the brand reads as one voice wherever a customer meets it.

Fewer, better sends, and flows that earn.
September closed as the strongest email month since May, up 30% on August, though a sitewide promotion inherited from the outgoing structure carried roughly 45% of it. The more useful number sat underneath: automated flows were 2.8% of send volume and 30% of email-attributed revenue, earning 14.7 times more per send than campaigns.
The first segmented send confirmed the direction. Suppressing long-quiet contacts cut volume by more than half, held roughly the same number of opens, doubled the open rate, and lowered delivery failures from 2.0% to 1.4%.
October runs to eight planned sends, every one segmented. The first two went to a segment of about 4,100 subscribers who had never bought, not the full list of about 20,300. The flow audit is complete, with flow rewrites proposed ahead of Black Friday.
Source: email platform analytics, send-date basis, pulled 9 October 2026. Campaign figures include the inherited promotion and its re-send (38,006 emails); the new team's eight campaigns account for 140,427, and one test send makes up the balance. Revenue is platform-attributed, not incremental. Part of the gap is structural: flows fire at moments of high intent.
Five months, one sequence.
Omni-channel audit, budget and cadence model, and a one-day content shoot briefed for evergreen, Black Friday, and festive.
DeliveredContent calendar for Instagram, Stories, email, Pinterest, and blog. Story and pin templates. Eight email campaigns sent. First journal article. Organic and design handed to the new team.
DeliveredPaid media moving in-house. Eight segmented email sends planned, two out by 9 October. Two targeted offers in place of a sitewide sale. Black Friday assets in build.
In progressEmail steps up to ten sends. Creative in market for warm-up from early November. Black Friday on the 27th, Cyber Monday on the 30th.
NextFestive campaign from assets already shot, year-end performance review, and the 2027 H1 plan.
NextCommitted volumes from the agreed budget and cadence plan. The contracted feed mix is four statics, three carousels, three creator posts, and two Reels. Email is verified as sent: eight campaigns in September, and two of October's eight by 9 October.
One calendar, one asset bank, one owner.
Ten weeks in, Activ O₂ has one calendar, one asset bank, one claims process, and one team accountable for all of it.
The numbers that matter most are still ahead. Black Friday on 27 November is the first full test of the system, and this page will be updated with peak results once they are in.
